One wrong tariff classification can get expensive. Fast.
I had a case on my desk this week where exactly that happened.
At first glance, the product looked straightforward.
The classification? Done “by gut feeling”.
The result:
Additional duties.
Customs discussions.
Internal pressure.
What’s interesting:
The correct tariff number was not that hard to determine.
Two small details made the difference. Both were overlooked.
I see this pattern all the time.
It’s usually not a lack of knowledge.
It’s the lack of a structured approach in day-to-day business.
That’s why I started to break down typical cases and common mistakes.
No theory overload. Just practical guidance you can actually use.

📦 Supply Chain is not a single function — it is an integrated system composed of six interconnected layers:
🔹 Strategic Management
Defines long-term direction and resilience. This includes network design, risk management, governance frameworks, and sustainability initiatives that ensure the supply chain remains competitive and adaptable.
🔹 Demand Planning
Anticipates market needs through forecasting, Sales & Operations Planning (S&OP), and inventory alignment. Accuracy at this level is critical to balancing service levels with cost efficiency.
🔹 Procurement
Drives value creation through strategic sourcing, cost optimization, supplier relationship management, and performance monitoring. Strong procurement ensures supply continuity and competitive advantage.
🔹 Production & Manufacturing
Transforms inputs into finished goods. This layer focuses on production planning, capacity utilization, quality control, and operational efficiency.
🔹 Logistics & Distribution
Executes delivery and customer fulfillment. It encompasses warehousing, transportation, inventory deployment, and last-mile ex*****on — directly impacting customer satisfaction.
🔹 Foundational Systems
Acts as the backbone of the entire supply chain. This includes ERP systems, data governance, real-time visibility, and compliance structures that enable informed decision-making across all layers.
🚨 Where many organizations fail:
Companies often attempt to resolve visible symptoms at the upper layers without addressing underlying structural issues.
Examples include:
❌ Inaccurate forecasts leading to blame on logistics
❌ Stockouts resulting in pressure on suppliers
❌ Delivery delays attributed solely to warehouse performance.

🌍 Scale is no longer an advantage, it’s the game.
The latest snapshot of the Top 25 Global Freight Forwarders makes one thing crystal clear:
consolidation, digital capability, and global reach are redefining logistics leadership.
From DHL’s dominance to the strong positioning of players like Kuehne+Nagel, DSV, and DB Schenker the gap between the top tier and the rest is widening fast.
💡 Key takeaways:
🔹 Size enables resilience in volatile markets
🔹 Technology is now a core differentiator, not a support function
🔹 End-to-end visibility is becoming a client expectation, not a luxury
🔹 Regional players must evolve or risk being absorbed
As someone working in the logistics ecosystem, this raises an important question:
👉 Are we building scalable systems or just managing daily operations?
The future belongs to those who can combine operational excellence with strategic scale.

Most people think these are 4 different roles.
In reality? They’re 80% the same mindset.
Production Planner vs Demand Planner vs Supply Planner vs S&OP Planner
Different titles.
Different entry points.
But the core thinking overlaps more than we admit.
Here’s how:
🔹 Shared Skill Set (The Overlap Zone)
• Analytical thinking
• Data interpretation & storytelling
• ERP / APS system navigation
• Cross-functional collaboration
• Problem-solving under constraints
• Understanding variability (demand, supply, capacity)
Shared Mindset
• Think in trade-offs, not perfection
• Balance service vs cost vs inventory
• Plan for uncertainty, not just accuracy
• Zoom out → connect the full supply chain
• Communicate clearly with stakeholders
Where They Differ (Outer Circles)
📦 Production Planner
• Line scheduling & capacity utilization
• Shop floor coordination
• Short-term ex*****on focus
📊 Demand Planner
• Forecasting & demand shaping
• Market trends & seasonality
• Statistical models / AI inputs
🚚 Supply Planner
• Inventory positioning
• Supplier constraints & lead times
• Network optimization
🔄 S&OP Planner
• Scenario planning
• Executive alignment
• Balancing demand vs supply vs financial goals

PROCUREMENT vs SOURCING vs PURCHASING
What’s the Difference?
Procurement:
End-to-end strategic process of planning, sourcing, purchasing, and managing goods & services throughout their lifecycle.
Sourcing:
Finding, evaluating, and selecting the right suppliers to meet business needs at the best value.
Purchasing:
Transactional process of placing orders, approvals, receiving goods/services, and payments. A subset of Procurement.
Why It Matters
✔ Better decisions
✔ Stronger supplier relationships
✔ Cost optimization
✔ Reduced risk
✔ Improved operational efficiency

⚠️ Logistics is not simple!⚠️
People working in Supply Chain & Logistics understand this.
But great logisticians make it look simple.
And that’s the real Art of Logistics.
Behind every “simple” delivery there are dozens of invisible decisions happening in the background:
🚢 Vessels arriving on time
🚛 Trucks coordinated to the minute
📦 Containers tracked across continents
📊 Inventory balanced between demand and reality
⚡ Disruptions solved before anyone notices
😏 To the outside world, it looks easy.
✅ The cargo moves.
✅The shelves are stocked.
✅The factory keeps running.
🤯 But anyone in supply chain knows the truth:
Logistics is a constant puzzle of time, cost, risk, and coordination.
✅One storm 🌧️
✅One new geopolitical disruption
✅One port delay ⏳
✅One missing document 📄
✅One truck shortage 🚚
…and the whole system can shift.
Great logisticians don’t just move goods.
They anticipate problems, design solutions, and keep the world moving — often without anyone realizing the complexity behind it.
That’s leadership in logistics.
Making the complicated look effortless.
That’s not luck.
That’s the Art of Logistics.

In supply chain and operations, inventory management plays a crucial role in ensuring efficiency, cost control, and customer satisfaction. Broadly, there are six types of inventory every organization must understand:
1️⃣ Raw Materials – The base inputs used to produce goods. Effective planning of raw material inventory ensures uninterrupted production.
2️⃣ Work in Progress (WIP) – Semi-finished goods moving through production. Controlling WIP avoids bottlenecks and excess holding costs.
3️⃣ Finished Goods – Products ready for sale. Maintaining optimal levels ensures market demand is met without overstocking.
4️⃣ Transit Inventory – Goods in the pipeline during transportation. Tracking in-transit stock provides visibility and reduces lead time risks.
5️⃣ Buffer (Safety) Inventory – Extra stock held to manage uncertainties in demand or supply disruptions. A key lever for resilience.
6️⃣ MRO (Maintenance, Repair & Operating) Inventory – Spare parts, tools, and consumables that support operations but don’t directly form part of the final product.
Balancing these six categories enables businesses to optimize working capital, improve service levels, and build supply chain resilience. Smart inventory strategies turn stock from a cost burden into a competitive advantage.

Demand volatility continues to challenge logistics and supply chain performance.
In this article, I explore how simulation and optimisation can help leaders move from reactive planning to predictive decision-making—balancing cost, capacity, and service levels under uncertainty.
How is your organisation managing demand volatility today?
Managing Demand Volatility in Logistics & Supply Chain Management From Reactive Planning to Predictive Decision-Making Fluctuating demand remains one of the most critical challenges in logistics and supply chain management. Variability in customer orders, transportation lead times, and capacity availability directly affects service levels, cost efficiency, and ope
